What is an AI setter? How it turns Instagram DMs into calls and sales
An AI setter answers Instagram DMs, qualifies prospects and sends your booking or offer link. How it works from the first cold DM to a call or sale, and when to skip it.
By Jakub Kowalski, Founder
An AI setter is software that runs the sales conversation in your DMs. It replies to prospects, asks qualifying questions, answers questions and objections, and leads the right ones to your goal, a call or a sale, by sending your booking, offer or checkout link. On Instagram, a setter that runs on Meta's official messaging API can only answer people who have written first, so it picks up conversations rather than starting them.
Where the name comes from
Teams that sell through calls often split the work: an appointment setter, or setter for short, works the DMs and gets prospects onto a call, a closer runs the call and sells. An AI setter does not have to stop at the first half, because you set the goal: a call with you, or a sale in the DMs. In the second case it presents your offer, answers price questions from your brief, handles objections and sends the link to your offer or checkout. The payment happens on your page.
A good setter conversation, human or AI, usually runs in this order:
Conversation
- show the problem before you show the offer
- qualify before you send the link
- answer the objection while they are there
- only then move the conversation forward
Inbound setters, and outbound with a setter
The same name covers two setups.
- An inbound setter answers people who message you first. It depends on how many people already write to you.
- Outbound with a setter adds the first contact: you message people on your own prospect list, and the setter takes over when someone replies. It depends on your list and your opener, not your follower count.
The split comes from the API. Meta's documentation says an app can message someone on Instagram only after that person has messaged the business account, and then has a limited window to respond, 24 hours for most conversations. A setter on the official API can answer. It cannot send the first cold message.
DM Hero does both. Each connected Instagram account has two separate setter switches: one for replies to your cold outreach, one for people who write first.

You
- You bring the list. Import prospects from a CSV file or add them by hand. DM Hero does not find prospects for you.
- You write the sequence. A campaign sends your templates, with each lead's name filled in and AI-suggested wording variations. A new campaign starts with four steps, and with the default gaps the last one goes out no earlier than around day 15.
- The Chrome extension sends the cold messages from your own logged-in account, through Instagram's web interface, while Chrome is open. By default it waits a random 45 to 120 seconds between messages, sends up to 30 a day and stays quiet from 22:00 to 07:00. It pauses after three failed sends in a row, or at once if Instagram asks for a login or blocks or rate-limits an action.
- The prospect replies. The reply arrives through Meta's official API, that lead's remaining follow-ups stop and the lead is marked as replied.
- The setter answers, always through the official API, never through the extension. It marks the message as seen, shows the typing indicator and replies in up to four short messages. It aims for 3 to 7 minutes on a new conversation and 20 to 60 seconds in a running one, but it runs every five minutes, so the real wait can be longer than the target.
- It qualifies and handles objections from your brief: who qualifies, who does not, and a playbook of up to six objections.
- It sends your link. When the goal is a call, the prospect picks the time. The link is tagged so the booking can be matched to the conversation. The setter does not read your calendar or pick a slot. With Calendly connected, on a Calendly plan with webhooks, a booking marks the lead as converted, tags it as booked and stops the setter. Calendly is the only calendar integration. If your goal is a sale, put your offer or checkout link in place of the calendar link. The setter sends it the same way, but DM Hero does not record the purchase on its own: you mark the sale in the CRM.
- If the prospect goes quiet, the setter sends one follow-up, 21 to 23 hours after its last message, in auto mode only. After another day of silence it tags the lead as no reply and stops.
Off, suggest and auto
Each switch has three modes, and both start off.
- Off: no answers, though a reply still stops the sequence.
- Suggest: the setter drafts a reply and leaves it in the inbox for your approval.
- Auto: the setter writes and sends.
Start in suggest mode, read a few days of drafts, fix the brief where they go wrong, then switch to auto.
Handoff to a human
When your handoff criteria are met, or the prospect gives a phone number or email address, the setter holds its reply, flags the thread and stays silent until you resume it.
Take over fast. Replies from DM Hero's inbox use the same API and the same 24-hour window, so once 24 hours have passed since the prospect's last message, the thread can no longer be answered from the inbox.
Languages and data
The setter is told to reply in the prospect's language. DM Hero tests Polish and English before every release; other languages work too, without that testing. With the setter on, conversation text goes to Anthropic's API in the US; lead names and handles also go there for name and gender detection, which is on by default.
You can also run setter variants side by side. DM Hero judges variants only by the share of conversations whose lead ends up converted (automatically after a Calendly booking, or when you change the status by hand, for example after a sale), and marks a winner only when the difference is statistically significant with at least 20 engaged conversations per variant.
What you still do yourself
- Choose who to message and build the list.
- Write the cold messages. Campaigns send your templates; the AI suggests variations but does not write each message from scratch.
- Brief the setter: your offer, who qualifies, the objections you hear, when to hand over, and the link it should lead to (booking, offer or checkout).
- Read the conversations, in suggest mode and after it.
- Pick up handoffs within a day.
- Run the call, if you sell on one. When the goal is a call, the setter gets it booked and the call is yours.
Account risk
The setter's replies go through Meta's official API. The cold messages do not: the extension sends them from your logged-in session, and Instagram can block or rate-limit an account that sends them. Random delays, daily limits, quiet hours and auto-pause lower that risk. They do not remove it, and DM Hero does not promise that your account is safe.
When an AI setter is a bad idea
- You want the same message sent to thousands of strangers. DM Hero's FAQ says it is the wrong tool for that.
- You need payment inside the DM, or sales counted automatically. The setter sends a checkout link, but the prospect pays on your page, and DM Hero records only Calendly bookings on its own. You mark a sale yourself.
- Nobody can take over within a day. Handoffs wait for a person, and the 24-hour window does not.
- You need the AI to put meetings in your calendar. It sends a link; the prospect books.
- Your prospects write in a language other than Polish or English and you need tested quality.
- You mainly need automations triggered by a keyword in a DM or by a story reply. DM Hero has neither (its comment-to-DM can filter comments by keyword, but a keyword in a DM or a story reply triggers nothing); tools built around incoming messages cover that better.
- Your account must stay private. DM Hero needs a professional (Business or Creator) account, and those are public.
- Lead details and conversation text must not reach a US AI provider. Some AI features that send lead details are on by default, even with the setter off.
- You cannot afford any risk to the account. Cold messages carry some, however carefully paced.
What it costs
The AI Setter is included in every DM Hero plan except the two Outbound plans (Outbound and Outbound multi-reps), which are for teams with their own human setters. See current plans and prices in the pricing section.
Frequently asked questions
- What is an AI setter?
- An AI setter is software that runs the sales conversation in direct messages. It replies to prospects, qualifies them, answers questions and objections, and leads the right ones to the goal the business sets, a call or a sale, by sending a booking, offer or checkout link.
- Can an AI setter sell in Instagram DMs?
- DM Hero's AI Setter can, if you set a sale as its goal: it presents your offer, answers price questions from your knowledge base, handles objections and sends your offer or checkout link. The payment happens on your page, and you mark the sale in the CRM, since DM Hero records only Calendly bookings automatically.
- Can an AI setter send the first message on Instagram?
- Not through Meta's official Instagram messaging API, which lets a business message someone only after that person has written first. DM Hero sends cold first messages with a Chrome extension from the user's own account, and its AI Setter answers the replies through the official API.
- Does DM Hero's AI Setter put the meeting in my calendar?
- No. DM Hero's AI Setter sends a booking link and the prospect picks the time. With Calendly connected on a Calendly plan that supports webhooks, a booking marks the lead as converted and stops the setter.
- When does DM Hero's AI Setter hand a conversation to a human?
- When your handoff criteria are met, or the prospect shares a phone number or email address. DM Hero's AI Setter then holds its reply, flags the thread and stays silent until you resume it.
- Does an AI setter put my Instagram account at risk?
- DM Hero's AI Setter replies through Meta's official API, but the cold messages before it are sent by a Chrome extension from your own account, which carries account risk. Pacing and limits reduce that risk; they do not remove it.
