AI setter vs human setter: what to automate in your DMs and when to hand over

DM setter vs AI setter: cost, response time and conversation quality compared, what to automate and when to hand a thread to a human.

By Jakub Kowalski, Founder

An AI setter and a human setter do the same job: they take a DM conversation from the prospect's first reply to a call or a sale. They are good at different parts of it. Automate the repeatable part: the fast first answer, the qualifying questions, the questions and objections you hear every week, and sending the booking link. Keep people on the threads the AI hands over, negotiation, the call itself and the brief the AI works from.

This post is written by the DM Hero team. DM Hero (dmhero.ai) is an Instagram DM tool with an AI Setter that answers prospects through Meta's official Instagram API, qualifies them and sends your booking, offer or checkout link, with a handoff to you when a thread needs a person. What an AI setter is and how it works step by step is covered in What is an AI setter?. This post is about splitting the work.

What a setter does, human or AI

Whoever writes the replies, a good setter conversation has the same job list:

  1. Answer quickly, while the person is still in the conversation.
  2. Answer the question they actually asked before moving on.
  3. Find out whether they fit: budget, need, timing, whatever your offer depends on.
  4. Handle the usual objections: price, timing, "we already have someone".
  5. Send the people who fit to the next step: a booking link, an offer or a checkout.
  6. Recognise the conversations that need someone senior, and pass them on with context.

Most of points 1 to 5 repeat from one conversation to the next. Point 6, and everything after the handoff, is where you or your setter step in.

The repeatable part

AI Setter

  • First reply within minutes
  • Your qualifying questions, every time
  • Answers from your offer and objection playbook
  • Sends your booking, offer or checkout link

What you keep

You or your setter

  • Threads flagged for takeover
  • Negotiation and special terms
  • The call and the close
  • The brief the AI works from
Split the work: the AI takes what repeats, you take what it hands over.

Cost

A human setter is a salary, a commission or both, plus the time it takes to train them and check their conversations. An AI setter is part of a software subscription. In DM Hero the AI Setter is included in every plan except the two Outbound plans, which exist for teams that keep their own setters. Plans differ in monthly limits, including the number of AI replies, and one AI reply counts once even when it goes out as several short messages. The current numbers are on the pricing page.

The real comparison is not one salary against one subscription. It is how many conversations get a fast, on-brief answer, and how much of your setters' time goes to the conversations that need them.

Response time

Speed matters in DMs because a prospect who has just replied is still in the conversation. An AI setter answers within minutes. A human setter answers when they get to it. In DM Hero the setter marks the message as seen, shows the typing indicator and replies in up to four short messages, so the conversation reads like a chat, not a form.

Conversation quality

The AI setter works from your brief. In DM Hero you describe the offer, who qualifies and who does not, the objections you hear most with your answers, and your handoff criteria. The setter writes from that and from the conversation itself. Three habits get the most out of it:

  • Start in suggest mode if you want to see it first. The setter drafts each reply for your approval, and you switch to auto when the drafts read the way you would write.
  • Check the analytics weekly. The setter analytics show the stages conversations reach and where they get stuck, and a daily AI summary groups the problems prospects mention.
  • Test variants. You can run setter variants side by side. DM Hero judges them by the share of conversations whose lead ends up converted, and marks a winner only when the difference is statistically significant with at least 20 engaged conversations per variant.

What to automate first

Start with the conversations that repeat. For most businesses that is the reply to a cold DM: the prospect asks what it costs or how it works, you ask one or two qualifying questions and send the link. Here is that kind of conversation, from the first message to the booking link:

Conversation with quillmore.dental

  1. You: Hi, saw you started offering whitening in September, but there is no post about it on your profile yet. We make post series for clinics launching a new treatment. Want me to send an example?

  2. Prospect: Hi, sure. How much does it cost?

  3. You: Depends on how many posts a month you need. How many whitening patients would you like to see each week?

  4. Prospect: We have one chair for it, so maybe five or six

  5. You: That is a good size to start with. Easiest if I show you examples on your own profile, 15 minutes. Pick a time here: (booking link)

In DM Hero the first message, written by you, goes out with your campaign, and from the reply on the AI Setter can run the conversation: it answers the price question, qualifies and sends your booking link. The prospect picks the time. With Calendly connected, on a Calendly plan with webhooks, the booking marks the lead as converted and stops the setter.

Next come inbound messages from people who write first, which have their own setter switch. How to combine the two sources of conversations is shown in Outbound vs inbound on Instagram. The stages before the first reply, from the list to the follow-ups, are covered in our Instagram cold outreach guide.

When to hand the conversation to a human

Write your handoff criteria before you switch the setter to auto. Good triggers:

  • The prospect asks for a person, or for a phone call right away.
  • A large or unusual deal: many locations, a custom scope, a partnership.
  • Negotiation: a discount request, special terms, a contract question.
  • A complaint or an existing customer writing about their account.
  • Anything sensitive you would rather answer yourself.

In DM Hero, when one of your criteria is met, or the prospect gives a phone number or email address, the setter flags the thread for takeover and leaves the conversation to you until you hand it back. Pick the thread up the same day, while the prospect is still in the conversation.

Three setups that work

  • Founder selling alone. The AI Setter in auto for replies and inbound, you take the handed-off threads and run the calls. You spend your time on conversations that are ready for you.
  • Team with human setters. Your setters reply from the DM Hero inbox, and the AI drafts replies in suggest mode for them to approve and send. Or, if your setters write every reply themselves, the Outbound plans give you campaigns, the Chrome extension and the inbox without the AI Setter.
  • Team with several accounts. The multi-reps plans give each rep their own Instagram account and limits in one workspace, with leads assigned to reps and a global view. On Pro multi-reps each account also has its own setter switches.

DM Hero gives you both halves in one place: campaigns that send your cold DMs from your own account, one inbox for every reply, an AI Setter that answers, qualifies and sends your link, and a clean handoff to you when a thread needs a person. Compare the plans on the pricing page, and we can show you the setter and the handoff on a demo.

Frequently asked questions

What is the difference between an AI setter and a human setter?
Both lead a DM conversation from the first reply to a call or a sale. An AI setter answers within minutes, qualifies every prospect against the same brief and sends your booking, offer or checkout link. A human setter takes the threads the AI hands over, negotiation and the call itself. Splitting the work this way gives every conversation a fast answer and puts a person where it counts.
What should an AI setter handle and what should a human keep?
Give the AI setter the repeatable part: the fast first answer, qualifying questions, common questions and objections, and sending the link. Keep humans on handed-off threads, unusual requests, negotiation, the call itself and the brief the AI works from.
When does DM Hero's AI Setter hand a conversation to a human?
When your handoff criteria are met, or the prospect shares a phone number or email address. DM Hero's AI Setter then flags the thread for takeover and leaves the conversation to you until you hand it back.
Can a team with human setters use DM Hero?
Yes. DM Hero's Outbound plans are built for teams with their own setters: campaigns, the Chrome extension, the inbox and the CRM, without the AI Setter. On the other plans the AI Setter can also work in suggest mode, drafting replies for your setters to approve.
