Outbound vs inbound on Instagram: which DM automation fits and how to combine them
Outbound vs inbound on Instagram: who writes first, what Instagram DM automation does in each, when each works best and how to run both from one inbox.
By Jakub Kowalski, Founder
Outbound and inbound on Instagram differ in who writes first. In outbound you send the first message to people on your own prospect list. In inbound the prospect starts the conversation: they message you, or comment on your post and get a DM back. Outbound gives you control over who you talk to and how many conversations you start. Inbound turns the interest your content already creates into conversations. If you sell through DMs, you can run both, with one inbox for the replies.
This post is written by the DM Hero team. DM Hero (dmhero.ai) is an Instagram DM tool: you import your own prospect list, a Chrome extension sends cold DMs and follow-ups from your account at a calm pace, replies arrive in one inbox through Meta's official Instagram API, and an AI Setter can lead the conversation to a call or a sale. Below you will find each approach, what automation does in it, and how the two work together.
Outbound and inbound side by side
You write first
Outbound
- Your own prospect list
- First message and follow-ups from your account
- You decide who and how many
- Works from day one, with any follower count
The prospect writes first
Inbound
- Messages and comments on your posts
- A reply within minutes
- Demand created by your content
- Grows with your reach
The difference is more than direction. In outbound, the number of conversations depends on your list and your first message. In inbound, it depends on how many people already notice you. One is a lever you pull, the other is a flow you catch.
How outbound works on Instagram
Instagram outbound is cold outreach in DMs: you pick the accounts you want as customers, write to them first and follow up a few times. It works best when:
- You know exactly who buys from you. Clinics, gyms, agencies, B2B teams: a group you can name and list.
- Each customer is worth a real conversation. Services, coaching and software, where one booked call pays for many messages.
- You want a steady number of new conversations every week, whatever your reach is doing.
- Your account is new or small. Outbound does not wait for followers.
The core of outbound is the list and the first message. A message that opens with one specific thing about the recipient, offers something concrete and ends with one easy question gets a different response than a template with a first name swapped in. We cover this in detail in how to write a cold DM on Instagram, and the whole process from list to conversation in the Instagram cold outreach guide.
What automation does in outbound
In DM Hero, outbound runs as a campaign:
- You import your list from a CSV file, up to 30,000 rows per import, or add leads one at a time. Every lead gets a status, tags, a folder and notes.
- You write the sequence. The campaign sends your templates with variables such as the lead's name and niche, and AI suggests wording variations. A new campaign starts with four steps spaced 0, 3, 5 and 7 days apart, each counted from the previous step.
- The Chrome extension sends the cold DMs and follow-ups from your own logged-in account. By default it waits a random 45 to 120 seconds between messages, sends up to 30 a day and stays quiet from 22:00 to 07:00, and it pauses the queue by itself when something needs your attention. On a new account, start with 15 to 30 messages a day. More on pacing in how many cold DMs to send a day.
- A reply stops the sequence for that lead and marks them as replied, so nobody gets a follow-up after they answered.
A single message is easy to miss in a busy inbox, which is why a sequence has follow-ups. How many to send and when is covered in Instagram DM follow-ups.
How inbound works on Instagram
Inbound starts with your content: a post, a reel, a story, a bio link. Someone gets interested and writes, or leaves a comment. It works best when:
- People already comment and message you, even a few a week.
- You run content with a clear next step, for example "comment GUIDE and I will send it to you".
- You launch something, a promotion, a new service, an event, and expect a spike of questions.
- Answering fast decides the sale, because the person is comparing options right now.
In inbound, speed of reply matters most. A message that waits until tomorrow may reach someone who has already moved on. That is what inbound automation is for: an answer while the person is still in the conversation.
What automation does in inbound
Inbound automation in DM Hero runs on Meta's official Instagram API.
- Comment to DM. When someone comments on your post, DM Hero sends them a private message. You can add a public reply, hide the comment, and limit the automation to chosen keywords (an empty list means every comment). You switch it on in the workspace settings.
- AI Setter for people who write first. The setter answers through the official API, asks your qualifying questions, handles objections from your playbook and sends your link: to book a call, to an offer or to checkout. When the goal is a call, the prospect picks the time. How the setter works step by step is in What is an AI setter?.
- One inbox. Inbound messages land in the same inbox as replies to your outreach, so every conversation is in one place.
DM Hero works with Instagram Business and Creator accounts, connected through Instagram's official login: the inbox, the AI Setter and comment to DM run on that connection.
How to combine outbound and inbound
The two approaches feed each other. Someone who got your cold DM looks at your profile, sees your posts and comments a week later. Someone who commented once is a warm lead for a personal follow-up. Running both from one place keeps their conversations in one inbox, whichever way they came in.

A practical setup for a small team:
- Outbound as the base. One campaign to a list of accounts you have a reason to write to, at 15 to 30 messages a day on a new account. It gives you a predictable number of first messages each week.
- Inbound as the multiplier. Comment to DM with the keyword from your post's call to action, so people who comment it get a private message without you watching the comments.
- One setter, two switches. In DM Hero each connected account has a setter switch for replies to your outreach and a separate one for people who write first. Each switch has three modes: off, suggest (the setter drafts, you approve) and auto. The AI Setter is part of every plan except the Outbound plans, which are for teams with their own setters. A simple start: auto for inbound, and suggest for outbound replies until the drafts read the way you write, then auto there too.
- One CRM. Your leads have statuses, tags and notes, and people who write first can be added as leads too, so you see the pipeline in one table or on a kanban board.
- Compare what works. Analytics shows sent messages, replies and conversions, and lets you compare campaigns, templates and niches, so you can see which list and which message bring the conversations.
If your offer is a call, set the setter's goal to your booking link. If you sell directly in DMs, set it to your offer or checkout page. The setter sends the right link to the people who qualify, and you take the conversations it hands over.
Where to start
- No inbound yet: start with outbound. Import a list of 30 accounts you have a reason to message and launch a four-step campaign.
- Some inbound already: switch on comment to DM with the keyword your next post asks people to comment, and turn on the setter for people who write first.
- Both running: look at the analytics weekly, keep the templates and lists that bring replies, and reply to handed-off threads the same day.
DM Hero runs both from one place: your list in the CRM, outbound campaigns sent through the Chrome extension from your own account, comment to DM and inbound replies through Meta's official API, one inbox and an AI Setter with a separate switch for each source. Compare the plans on the pricing page, and we can show you the whole setup on a demo.
Frequently asked questions
- What is the difference between outbound and inbound on Instagram?
- Who writes first. In outbound you send the first message to people on your own prospect list. In inbound the prospect starts: they message you, or comment on your post and get a DM back. Outbound decides who you talk to, inbound answers demand your content already creates.
- Can you automate outbound DMs on Instagram?
- Yes. In DM Hero a Chrome extension sends your cold DMs and follow-ups from your own account, with random 45 to 120 second gaps, a daily limit, quiet hours and an automatic pause, so the pace stays close to manual work. When someone replies, their remaining follow-ups stop.
- How does Instagram DM automation work for inbound?
- Through Meta's official Instagram API. DM Hero can send a private message to people who comment on your post, optionally only for chosen keywords, and its AI Setter can answer people who message you first, qualify them and send your booking, offer or checkout link.
- Can outbound and inbound run from one inbox?
- Yes. In DM Hero, replies to your cold DMs and messages from people who write first land in the same inbox. The AI Setter has a separate switch for each source, so you choose how each one is handled.
- Should I start with outbound or inbound?
- Start with the one that already gives you conversations. If people comment and message you, switch on inbound first. If your account is new or your buyers are a defined group of businesses, start with outbound to a list of 30 accounts you have a reason to write to.
