Instagram cold outreach: the complete guide to cold DMs
Instagram cold outreach step by step: the prospect list, the first cold DM, follow-ups, replies and the handoff, and how each stage works in DM Hero.
By Jakub Kowalski, Founder
Instagram cold outreach means sending direct messages, called cold DMs, to people and businesses that don't know you yet, in order to start a sales conversation. Done well, it has five stages: the prospect list, the first message, follow-ups, replies and the handoff to a person. It works on relevance, not volume: considered messages from your own account to people you have a reason to write to, instead of thousands of identical texts.
This guide is written by the team behind DM Hero. DM Hero (dmhero.ai) is an Instagram outreach tool: you import your own prospect list, a Chrome extension sends cold DMs and follow-ups from your own account at a calm pace, replies arrive in the inbox through Meta's official Instagram API, and an AI Setter can take the conversation to a call or a sale. At each stage you will find general practice first, then how that stage works in DM Hero.

What Instagram cold outreach is, and what it is not
Outreach is contact that you start. That is the difference from inbound sales, where you answer people who messaged you or commented on a post. Outreach results depend on the list and the first message, not on your follower count, which is why small accounts can run it too.
Cold outreach is not spam. Spam is one text sent to random accounts. Outreach is a message to someone about whom you can say, in one sentence, why your offer makes sense for them.
A good list and a good first message are half the work. The other half is bookkeeping: who got which message, who is due a follow-up and when, who replied and how the conversation ended. With a few dozen conversations open, that is hard to keep in your head or in a spreadsheet, which is why this part is worth handing to a tool.
Stage 1: the prospect list
The list decides everything that comes after it. A good list is specific: accounts that fit your offer, do business on Instagram and give you something to refer to in your first sentence.
A practical rule: spend one minute per profile. Read the bio, the story highlights and the last few posts. If after a minute you see no reason to write, that account should not be on the list. For each account, note one thing that is true only of them: a new service, a second location, a question that keeps coming up in their comments. That note becomes the specific detail in your first message.
In DM Hero the list becomes a CRM straight away. You import a CSV file, up to 30,000 rows per import, or add leads by hand. What you know about each lead is saved on the lead, in the niche field and the notes: the niche goes into the template as a variable, and the AI draft uses your notes. Every lead has a status (new, contacted, replied, converted, not interested), tags, a folder and notes, and you can view the list as a table or a kanban board, so you can see from the start who is at which stage.
Stage 2: the first message
A good first cold DM is a few sentences long and has four parts: the reason you are writing to this person, one specific detail about their business, one sentence on what you can do for them, and one easy question. It has no link and does not ask for a meeting. A link from a stranger reads like an ad, and half an hour on a call is too much to ask for in a first message.
Eight examples for different industries, and the mistakes that leave a first message unanswered, are in How to write a cold DM on Instagram.
Write it the way you would write to one person, because that is who reads it. A compliment anyone could receive ("love your profile!") is not a detail. A question that takes one word to answer ("Want me to send two examples?") is easier to answer than three questions at once.
In DM Hero you save the first message as a template, and the campaign sends it to the leads on your list. A template takes variables such as {{name}} and {{niche}}, filled in from each lead's data, plus spintax for variations in wording. AI matches gendered word forms in the template to the recipient (on by default, useful in Polish) and leaves the rest of your copy untouched. AI can also draft a first message in English or Polish from what you have on the lead: the name, niche, @handle and your notes. The better your note from stage 1, the more specific the draft.
Stage 3: follow-ups
No answer to a first message often does not mean no. The person may have been busy or seen it at a bad moment. A few follow-ups are normal. A sequence that never ends is not.
Three rules:
- Each follow-up adds something. One new fact, an example, or a simpler question. "Just bumping this" reads like a complaint.
- Gaps are counted in days. A message every day is pressure, not a reminder.
- Stop on any reply. Including a no.
How many follow-ups to send, how far apart and what to write in each is covered in our post on Instagram DM follow-ups.
Conversation with tidewell.barbers
You: Hi, I saw you added a second chair on Saturdays, but your booking link still shows weekdays only. I set up booking pages for barbershops. Want me to send two examples?
You: One more thing: a few people in your comments asked how to book a Saturday slot. A clear booking page answers that for you. Worth a look now, or should I come back next month?
Prospect: Hey, sorry, busy week. Worth a look now. How long does the setup take?
You: About a day once I have your services and prices. I can walk you through it in 15 minutes, pick a time here: (booking link)
A DM Hero campaign keeps track of who is due which follow-up and when, so you don't have to. A new campaign starts with four steps spaced 0, 3, 5 and 7 days apart, each counted from the previous step, so the last goes out around day 15 at the earliest. You can change the sequence: up to 100 steps, each 0 to 90 days after the previous one. When a lead replies, DM Hero stops that lead's remaining steps by itself and sets the status to replied, and leads marked converted or not interested leave the queue.
Pace and sending limits
On a new account, start with 15 to 30 messages a day and raise the limit in small steps while sending runs smoothly. Instagram publishes no sending thresholds, so it is better to work up to your pace gradually than to start with a high number.
DM Hero's Chrome extension sends cold DMs and campaign follow-ups from the account signed in to your browser, through Instagram's web interface. It runs in an open Chrome window on your computer. By default it waits a random 45 to 120 seconds between messages, sends up to 30 messages a day and stays quiet between 22:00 and 07:00 by your computer's clock. You set the pace yourself: the gap from 15 to 600 seconds, the daily limit from 1 to 300, and your own quiet hours. It pauses the queue by itself after three failed sends in a row, or at once when Instagram asks for a login or restricts sending. You then get a desktop notification, and the reason for the pause shows in the app.
All of these settings serve one thing: a calm pace, close to manual work, that you control. How to pick a limit and how to raise it is covered in our post on how many cold DMs a day to send.
Stage 4: replies
A reply is the start of a conversation, not the end of a sale. The order is simple: answer what the person asked, check that you are a fit for each other, and only then suggest a next step. The calendar or offer link goes out at this stage, not earlier.
Time matters too. In DM Hero, prospects' replies arrive in one inbox through Meta's official Instagram API, and the replies you write there go out the same way. A lead who has replied already has the status replied, so you can see at once who you are in a conversation with. Answer the same day: the window for replying from the inbox is 24 hours from the prospect's last message.
The AI Setter takes over this part of the conversation once you switch it on. It qualifies the prospect by your guidelines, answers questions and objections, and then sends your booking, offer or checkout link. The prospect picks the time. The setter has three modes: off, suggest, where it writes a draft for you to approve, and auto, where it writes and sends on its own, through Meta's official Instagram API. In auto mode it sends its first reply in a new conversation after a few minutes, and if the prospect goes quiet it sends one follow-up, 21 to 23 hours after its last message. You choose the mode separately for two switches on each connected account: one for replies to your cold outreach and one for people who message first. The step-by-step version is in What is an AI setter?.
Stage 5: the handoff
You decide which conversations you take over yourself. Settle it in advance: when a question falls outside the offer, when someone wants to negotiate, or when they leave a phone number and ask to be called.
In DM Hero you write the handoff criteria into the setter's configuration. When one of them is met, or the prospect shares a phone number or an email address, the setter holds its reply, flags the thread for takeover and waits until you resume it by hand. The flagged thread waits for you in the inbox. Take it over the same day, while the conversation is fresh. To begin with, you can also switch on suggest mode and approve the setter's drafts yourself, then move to auto once the drafts read the way you want.
What to measure
Three numbers are enough to begin with: how many people you wrote to, how many replied, and how many conversations ended where you wanted, in a meeting or a sale. Count people, not messages, because four sequence steps to one business are still one chance.
Change one thing at a time: the list, the first message or the follow-ups. Otherwise you will not know what worked. Your benchmark is your own previous campaign, not someone else's average, because reply rates depend on the list, the offer and the industry.
In DM Hero, analytics do the counting: a funnel of sent, replies and conversions, and a comparison of campaigns, templates and niches, counted on people, so you have those three numbers without a separate spreadsheet. You record a sale by changing the lead's status to converted. When the AI Setter sends your booking link and your Calendly plan supports webhooks, a booking made through that link marks the lead as converted by itself.
Who Instagram cold outreach works best for
- Your buyers do business on Instagram. They have a business profile there and answer their messages.
- You can say in one sentence why your offer makes sense for this person.
- You want relevant conversations, not identical messages to random accounts.
- Someone answers replies the same day: you, someone at your company or the AI Setter.
DM Hero is built for sales operators, founders and agencies who already know who they want to talk to and want a structured way to have those conversations. You start with one account. When more salespeople join the outreach, each with their own profile, plans with multiple accounts let you connect several Instagram accounts in one workspace, assign leads to a specific account and see results in a global view. An agency can run each client in a separate workspace, with that client's own accounts.
To start you need three things: an Instagram Business or Creator account, which you connect through Instagram's official login, Chrome on a computer with the DM Hero extension, and your prospect list, ideally as a CSV file.
What DM Hero does at each stage
| Stage | What DM Hero does |
|---|---|
| 1. Prospect list | Takes your list from a CSV file or leads added by hand and keeps it as a CRM: statuses, tags, folders, notes, a table or a kanban board. |
| 2. First message | Builds each message from your template: variables, spintax and gendered word forms matched to the recipient. AI can also draft a first message in English or Polish. |
| 3. Follow-ups | Runs the sequence step by step and stops it when the lead replies. The Chrome extension sends from your own account, with random delays, a daily limit, quiet hours and an automatic pause. |
| 4. Replies | Collects replies in one inbox through Meta's official Instagram API. The AI Setter writes drafts for you to approve, or replies on its own and sends your link. |
| 5. Handoff | Flags the thread for takeover by your criteria and holds the setter until you resume it. |
On top of that, analytics give you a funnel of sent, replies and conversions, and a comparison of campaigns, templates and niches.
Where to start
- List the first 30 accounts you have a specific reason to write to, and note that reason next to each. Save the list as a CSV file and import it into DM Hero.
- Write the first message and three follow-ups. Read them out loud, then enter them as templates and campaign steps.
- Send 15 to 30 messages a day: set that limit in the extension and leave the delays and quiet hours on their defaults. Keep adding accounts to the list.
- Answer the same day, and send a link only after a reply. Replies wait in the inbox, and to begin with the AI Setter can write drafts in suggest mode.
- When the first sequences have run their course, check the funnel in analytics: sent, replies and conversions. Then change one thing.
DM Hero covers all five stages in one place: the list in the CRM, a campaign with follow-ups, sending through the Chrome extension from your own account, replies in one inbox, the AI Setter and analytics. You bring the list and the offer, and DM Hero keeps the rest on track: sending, follow-ups, replies and the handoff. Plans differ in limits, the number of accounts and whether they include the AI Setter. Compare them on the pricing page, and we can walk you through the whole process on a demo.
Frequently asked questions
- What is Instagram cold outreach?
- Instagram cold outreach means sending direct messages, called cold DMs, to people and businesses that don't know you yet, in order to start a sales conversation. It has five stages: the prospect list, the first message, follow-ups, replies and the handoff to a person.
- What tool do I need for Instagram cold outreach?
- One that holds the prospect list, sends the first message and follow-ups from your own account, stops the sequence on a reply and collects replies in one inbox. DM Hero does this in one place: a CRM with CSV import, campaigns with follow-ups sent by a Chrome extension, an inbox on Meta's official Instagram API, an AI Setter and analytics.
- Can Instagram cold DMs be automated?
- Yes. In DM Hero, a Chrome extension sends cold DMs and campaign follow-ups from your own logged-in account through Instagram's web interface, at a calm pace close to manual work: random delays, a daily limit, quiet hours and an automatic pause. You decide what the message says and who gets it, and a reply stops that lead's remaining steps.
- How many cold DMs a day should I send on Instagram?
- On a new account, start with 15 to 30 messages a day and raise the limit in small steps. DM Hero's Chrome extension defaults to 30 messages a day and can be set from 1 to 300. Random delays and quiet hours keep the pace close to manual work.
- How many follow-ups should I send after a cold DM?
- A few, days apart, and none after a reply. A new DM Hero campaign has four steps spaced 0, 3, 5 and 7 days apart, each counted from the previous step, so the last goes out around day 15 at the earliest. A reply stops that lead's remaining steps.
- Can AI handle the conversation after someone replies to a cold DM?
- Yes. DM Hero's AI Setter replies to prospects through Meta's official Instagram API, qualifies them by your guidelines, answers questions and objections, and then sends your booking, offer or checkout link. It has three modes: off, suggest, where it writes a draft for you to approve, and auto, where it writes and sends on its own.
- Can a small account run Instagram cold outreach?
- Yes. Outreach results depend on the list and the first message, not on your follower count. In DM Hero you need an Instagram Business or Creator account for it.
- How do I get my prospect list into DM Hero?
- You import a CSV file, up to 30,000 rows per import, or add leads by hand. Every lead has a status, tags, a folder and notes, so you can see right away who is at which stage.
- What do I need to start with DM Hero?
- An Instagram Business or Creator account, Chrome on a computer with the DM Hero extension, and your prospect list, ideally as a CSV file. You connect the account through Instagram's official login, and the extension sends cold DMs from your browser. We can walk you through the whole process on a demo.
